What is the BCG Matrix?

The BCG Matrix, also known as the Boston Consulting Group Matrix, Growth-Share Matrix, or Product Portfolio Matrix, is a framework used to evaluate the strategic position of a business brand portfolio or its SBUs (Strategic Business Units). It classifies business units or products into four categories based on their market growth rate and relative market share:

  • Stars (High Growth, High Share): Leaders in high-growth markets. They require significant investment to maintain growth but also generate substantial returns.
  • Cash Cows (Low Growth, High Share): Mature, successful products with little need for investment. They generate more cash than they consume and can fund other ventures.
  • Question Marks / Problem Children (High Growth, Low Share): Products in high-growth markets but with low market share. They require significant investment to grow share, or they risk becoming Dogs. Their future is uncertain.
  • Dogs / Pets (Low Growth, Low Share): Products with low market share in mature, slow-growth markets. They typically generate low or negative cash returns and may be candidates for divestment.

The matrix helps companies decide which units to invest in, which to divest, and which to hold.

How to Apply the BCG Matrix

Follow these steps to apply the BCG Matrix:

  1. Identify Strategic Business Units (SBUs) or Products: Define the units you want to analyze.
  2. Determine Market Growth Rate: For each SBU/product, find the growth rate of its market. This is typically expressed as a percentage.
  3. Calculate Relative Market Share: For each SBU/product, calculate its market share relative to its largest competitor. (Relative Market Share = Your SBU's Market Share / Largest Competitor's Market Share).
  4. Plot on the Matrix: Create a 2x2 matrix. The Y-axis represents market growth rate (high/low), and the X-axis represents relative market share (high/low). Plot each SBU/product.
  5. Analyze and Develop Strategies:
    • Stars: Invest to maintain or increase market share.
    • Cash Cows: Harvest profits, invest minimally to maintain share. Use cash to fund Stars and promising Question Marks.
    • Question Marks: Decide whether to invest heavily to gain share (become Stars) or divest/discontinue.
    • Dogs: Consider divestment, harvesting, or niching if profitable.
  6. Monitor and Re-evaluate: The market and competitive landscape change. Regularly update your BCG Matrix.
